AI search is a hall of mirrors. Most brands are lost in it.

Brand building is now the #1 marketing priority: What marketers need to know about AEO in 2026.

Has AI broken SEO, and what comes next?

AI has not broken marketing. But it has exposed the gap between brands with a genuine story and those without one. For two decades, marketing's operational logic was simple: publish more content, rank higher, drive more traffic, report bigger top-of-funnel numbers. Then LLMs became widely accessible, content production was commoditised overnight, and that logic collapsed.

The organisations thriving now are those that built clear brand stories, firm positioning guardrails, and commercial logic before AI arrived. For them, AI is a force multiplier, keeping brand consistent across channels, accelerating testing, and improving measurement. For everyone else, AI has made the problem visible.

This article builds on my previous articles: 'A new era in marketing', 'AI as the analyst, humans as the strategist', and 'Marketing's new story promises the world', and draws the strategic conclusion that brand authority is now the #1 foundational input for search and AI citation visibility.

What is Answer Engine Optimisation (AEO)?

Answer Engine Optimisation (AEO) is the practice of structuring content so that AI answer engines, including ChatGPT, Perplexity, Google AI Overviews, and Gemini, can extract, cite, and surface it in response to user queries. Unlike traditional SEO, which optimises for search engine rankings and clicks, AEO optimises for citation frequency, AI share of voice, and brand authority signals.

The core question changes. In a traditional SEO context, the question is: 'Where do we rank?' In an AEO context, the question becomes: 'How often are we cited in AI-generated answers for the questions that drive our pipeline?'

Success metrics shift. Sessions and keyword rankings give way to AI share of voice, brand search volume, and revenue per visit.

Content must lead with answers. Every major asset should be structured to answer a specific buyer question directly, supported by proprietary data and persona-specific context.

AEO is not a niche tactic. It is the new mandate for any marketing function that wants to remain visible in AI-mediated buyer journeys.

How has AI changed buyer search behaviour?

Buyers have shifted from 'search and browse' to 'prompt and synthesise.' Instead of scanning blue links, they open ChatGPT, Perplexity, or Gemini, ask nuanced, conversational questions, and receive synthesised answers, often without visiting a single website.

The data is unambiguous:

60% of searches now end without the user visiting another site. — Bain & Company, 2025

80% of consumers rely on zero-click results in at least 40% of their searches. — Bain & Company, 2025

85% of B2B buyers select vendors from a shortlist formed before formal research begins. — Bain & Company, 2025

Brand-building is ranked the #1 marketing priority. — McKinsey, 2025

The traditional marketing story, more content, more clicks, more top-of-funnel volume, no longer maps to how buyers actually make decisions. The decision is often shaped before a formal search query is ever typed.

Why is SEO no longer sufficient, and what about GEO?

SEO is not dead, but the version that dominated from 2005 to 2023 is structurally obsolete. The zero-click rate alone is sufficient evidence: when 60% of searches end without a click, traffic-based success metrics measure the wrong thing.

Generative Engine Optimisation (GEO), as initially conceived, meaning optimisation for AI-generated summaries within Google, is similarly insufficient as a standalone discipline. It remains primarily reactive to a single platform's outputs and does not address the broader shift toward multi-platform AI discovery.

The deeper shift is toward brand authority as the foundational prerequisite for visibility across all AI and search surfaces simultaneously. Brand authority is not an input to SEO or GEO; it is the precondition for both.

Why does brand authority, not keyword volume, determine AI visibility?

AI answer engines do not rank pages; they assess credibility. They synthesise answers from sources they deem authoritative on a given topic, based on signals including consistency of positioning, original data, depth of expertise, and frequency of citation across trusted third-party sources.

A brand with a clear, consistent positioning strategy, the same narratives, the same claims, the same expertise signals across every surface AI reads, is far more likely to be cited than one producing high-volume, low-differentiation content optimised for keyword density.

The implication for B2B marketers is significant. Investment should shift upstream, into brand building, thought leadership, original research, and industry authority, before the search query is ever typed. The brand that owns a clear position in a buyer's mind is more likely to appear on the AI-generated shortlist at the moment of decision.

How do you build a content strategy for AI-first discovery? A four-step framework

Implementing AEO requires a systematic approach to content architecture. The following four steps provide a repeatable framework.

Step 1: Map the questions buyers ask AI

Identify the specific questions your buyers ask at each stage of their journey, using natural-language framing rather than keyword stems. Think: 'What is the best way to reduce customer churn in B2B SaaS?' rather than 'churn reduction B2B.'

  • Use customer interviews, sales call recordings, and support tickets to surface real language.
  • Segment questions by buyer persona, funnel stage, and decision type.
  • Prioritise questions where your brand has a differentiated, defensible answer.

Step 2: Make every major asset 'answer-ready'

Once the questions are mapped, structure content to serve two audiences at once: the human reader and the AI engine that may extract and reuse it.

  • Open each piece with a direct, concise answer to the target question, within the first 50 words.
  • Use explicit subheadings framed as questions.
  • Include definitions for key terms. AI engines prioritise clearly stated, citable definitions.
  • Support claims with specific statistics, named sources, and dates.
  • Keep paragraph length short (3–5 sentences). AI engines extract paragraphs, not pages.

Step 3: Build authority with proprietary and bottom-of-funnel content

Being 'answer-ready' is necessary but not sufficient. To earn consistent AI citations, brands must accumulate genuine authority signals.

  • Publish original research, benchmarks, or proprietary frameworks that no competitor can replicate.
  • Create bottom-of-funnel content that addresses specific purchase decisions, objections, and comparisons.
  • Develop consistent thought leadership, a recognisable point of view maintained across all channels.
  • Earn third-party citations: press, analyst coverage, industry reports, and peer links.

This is where brand authority and content strategy fully converge. You are no longer just answering questions; you are earning the right to be the answer.

Step 4: Shift measurement from clicks to authority

Measurement frameworks built around sessions and rankings will underreport the value of AEO-driven visibility. Reframe the conversation.

  • Track AI share of voice: how frequently your brand is cited in AI answers for target queries.
  • Monitor brand search volume as a proxy for awareness generated through AI touchpoints.
  • Measure revenue per visit, not just visit volume, AI-referred visitors typically have higher intent.
  • Report on pipeline influence: opportunities where the brand was mentioned before formal outreach.
Reframe the internal conversation from "Why is traffic down?" to "How are we increasing visibility and authority in AI-mediated buyer journeys, and what revenue does that drive?"

Brand is now the real performance engine

The organisations thriving in 2026 are not those with the best keyword strategies. They are those with the strongest brands, the most original thinking, the clearest signals of expertise, and the measurement infrastructure to track influence rather than traffic.

The risk is not that AI might disrupt marketing someday. The risk is that your current Brand strategy, campaign messaging frameworks, and revenue attribution metrics are already misaligned with how buyers make decisions today.

The goal is to own one consistent brand position. The same narratives, the same claims, the same positioning, across every surface AI is likely to read.

Frequently asked questions about AEO

The following questions reflect common queries buyers and marketers ask AI engines on this topic.

What does AEO stand for?

AEO stands for Answer Engine Optimisation. It is the practice of structuring content so that AI-powered answer engines, such as ChatGPT, Perplexity, Google AI Overviews, and Gemini, can accurately extract, cite, and surface it in response to user queries.

How is AEO different from SEO?

Traditional SEO optimises for search engine ranking positions and website traffic. AEO optimises for citation frequency within AI-generated answers, AI share of voice, and brand authority signals. The success metric shifts from 'Where do we rank?' to 'How often are we cited in answers to questions that drive our pipeline?'

How is AEO different from GEO (Generative Engine Optimisation)?

GEO specifically targets AI-generated summaries within Google Search. AEO is broader. It encompasses all AI answer engines across all platforms. GEO is a subset of AEO strategy; AEO is the overarching discipline.

What content formats perform best for AEO?

Content that leads with a direct answer, uses question-based headings, includes explicit definitions, cites named sources with specific statistics, and maintains short paragraphs (3–5 sentences) performs best. Proprietary data and original research also significantly increase the likelihood of citations.

What metrics should I track to measure AEO performance?

Key AEO metrics include: AI share of voice (frequency of citation in target queries), brand search volume growth, revenue per visit from AI-referred traffic, pipeline influence rate, and share of 'day one' vendor shortlists. Clicks and session volume are insufficient as primary AEO metrics.

Is AEO relevant specifically to B2B marketing?

Yes, AEO is particularly critical for B2B marketing. Bain research shows that 85% of B2B buyers form a shortlist before beginning formal research. This means brand authority must be established in AI discovery environments before a buyer ever initiates a formal vendor search.

Do I need to abandon my existing SEO strategy for AEO?

No. AEO complements rather than replaces technical SEO. Strong technical foundations (indexability, structured data, page authority) remain relevant. The shift is in content strategy and success metrics, not in abandoning on-page best practice.
